Peak Season Logistics: How to Prepare for Black Friday 2026

Tissquad路路Updated October 29, 2026路16 min read

Peak season logistics is planned before the offers go live. By then, the warehouse needs your stock already received and logged, the next deliveries announced, an order forecast with your campaign calendar, and kits and packaging decided in good time. In 2026, Black Friday falls on Friday, November 27, and the sales peaks last into December.

This guide, updated in October 2026, covers what the warehouse asks for, the verified figures on the peak, and what to prepare for cash on delivery (COD), returns, and customer communication. The figures and rules describe the Italian market, so they matter most if you sell to customers in Italy. For offers and marketing, see our Black Friday 2026 checklist, and for Monday, November 30, our guide to Cyber Monday in Italy.

In short

  • In 2026, Black Friday is on Friday, November 27, but for carriers in Italy the busiest month is December, according to 2025 data from Italy's communications authority (AGCOM).
  • For Italian online stores, the fourth quarter is worth about a third of the year's sales, 33.7% in 2025 (our calculation based on the index of Istat, Italy's national statistics institute).
  • Based on estimates made before Black Friday 2025 by the Osservatorio eCommerce B2c, an Italian ecommerce observatory, Italian online sales as a whole were about 3 times those of an average day on each day from Black Friday to Cyber Monday (our calculation), but your own factor comes from your order history.
  • Logistics providers ask for stock early, announced deliveries, a weekly forecast with your campaign dates, and kits ready before the peak.
  • We found no measured public figure on cash on delivery refusals in Italy, so what counts is your own rate, by order value and by area.
  • In Italy, online returns averaged 5.9% in the first half of 2024, and gift returns should be expected until the end of January.

How big Italy's sales peaks really are

These are the most reliable figures for Italy.

  • The growth is in the month more than in the day. In 2025, online sales in Italy grew by 3% on Black Friday itself, by 5% over the week, and by 14% across November, compared with 2024 (NielsenIQ, measured on a panel of more than 2 million online shoppers, the only post-event Italian Black Friday figure we found).
  • A peak day is worth a few normal days. Before Black Friday 2025, the Osservatorio eCommerce B2c (run by the Politecnico di Milano university and Netcomm, the Italian ecommerce consortium) estimated that the Black Friday weekend would account for 3.5% of the year's online sales value. For the market as a whole, our own calculation gives about 3 times an average day in value over the four days up to Cyber Monday, and about 1.75 times in parcels over the ten days of offers.
  • For carriers, the busiest month is December. In December 2025, carriers operating in Italy delivered 124.5 million parcels, almost a quarter more than in an average month (AGCOM data on all parcels, including those to and from other countries; the comparison with the average month is our own calculation).
  • The quarter is worth a third of the year. For Italian companies that sell mainly online, based on the Istat index of sales value, the fourth quarter of 2025 accounts for 33.7% of the year, and November and December are each worth almost one and a half times the average month (our calculations).

Your peak factor comes from your own orders. Divide the orders of last year's busiest day by those of a normal October day, then build a low, an expected, and a high scenario, and plan staff and packaging for the highest. The full calculation and the other multipliers, each with its limits, are in our guide to peak forecasting and safety stock.

What your warehouse needs before the peak

Before the peak, logistics providers usually ask for the same things. These requests reflect good industry practice, and the dates for your warehouse, including with Tissquad, are agreed with whoever runs it.

What the warehouse needsWhy it mattersWhat to do before the peak
Stock earlyOnly stock that has been received, checked, and logged can be soldOrder the products on offer, best sellers first
Announced deliveriesSpace and staff to receive goods are organized in advanceFor each delivery, send products, quantities, cartons, and date
Weekly forecastStaff, space, and packaging are planned around itSend the forecast you have, even a rough estimate

PackagingWithout boxes and void fill, orders stallOrder packaging for the high forecast
Returns rulesGift returns arrive after the holidaysAgree how they will be processed in January

Stock that has arrived is not yet stock you can sell. Your store can only sell what has been received, checked, and logged in the system, and that work takes time. That is why it pays to have stock arrive early, announced, and with your supplier's advance shipping notice. During the offers, keep your site's availability in line with the warehouse stock and ask whoever runs the warehouse how often it is updated. As Shopify recommends, hide out-of-stock products.

Dates are a matter of agreement. Check early with whoever runs your warehouse how late stock can arrive and still be on sale for Black Friday, which carrier pickup times apply on the busiest days, and whether carriers charge peak-season surcharges. These are normal questions, and asking them early avoids surprises at the end of November.

Your forecast and campaign calendar

The warehouse plans staff and space around your forecast, and it does not need to be perfect. An estimate that arrives early is more useful than a precise number that arrives once the peak has started. Send expected orders by day or by week for November and December, the dates of your offers with the products involved, and launches with quantities and dates. If it is your first Black Friday, the offer dates and an estimate are enough.

Mark newsletters and influencer posts separately, because a single send can create a second spike on any day. The season is also getting longer, and according to the Osservatorio eCommerce B2c, discounts that last at least a week help stores handle peaks in traffic and workload. The quarter's dates are in our Q4 ecommerce holiday calendar, and the warehouse view of your offers is in our Black Friday deal ideas.

Kits, bundles, and Black Friday packaging

Every kit prepared in advance is work taken off the busiest days. A gift set assembled before the offers becomes a single product in the warehouse, that is, one pick instead of one per item. The same goes for free gifts, cards, and gift wrapping, to be decided early with quantities and rules.

Calculate your Black Friday packaging (boxes, void fill, tape, and labels) for the high scenario of your forecast, and order it early. According to a European shipping platform, looking at parcels from its client stores, damaged parcels rose by 34% and lost ones by 20% over Black Friday and Cyber Monday 2024, without saying what they were compared with. In a 2025 European survey, 50.91% of shoppers say they would not buy again from a store after receiving damaged goods.

Carriers, Christmas cutoffs, and customer communication

For Christmas 2026, Amazon Shipping recommends shipping by Monday, December 21, to deliver by December 24, while as of October 29, 2026, Poste Italiane, Italy's postal service, BRT, and GLS have not yet published their dates. For Christmas 2025 deliveries, in a letter to business customers, Poste asked for parcels with delivery in two business days to be handed over by December 18 and one-day parcels by December 19. In 2026, Christmas falls on a Friday, and the dates may change. Check them again on Poste's operational updates page (in Italian) and on other carriers' websites, or in our guide to Christmas shipping deadlines in Italy.

In the same letter, Poste asked business customers to spread volumes across every day of the week, keep to their usual cutoff and pickup times, tell their own customers the last day to buy, and write on the label the recipient's phone number, the exact postal code, and details such as the name on the doorbell. As of October 11, 2026, the strike register of Italy's Ministry of Infrastructure and Transport lists general strikes on Friday, October 30, and Friday, December 4, and none in Black Friday week. Check them again closer to the dates.

What you promise on product pages and at checkout has to remain accurate. If you sell to consumers in Italy, the Italian Consumer Code (Codice del consumo, Legislative Decree no. 206 of September 6, 2005) requires you to state before purchase the date by which you undertake to deliver (Article 49, paragraph 1, letter g) and, unless otherwise agreed, to deliver without undue delay and within 30 days (Article 61, paragraph 1). If delivery times change during the peak, update them wherever you show them. This article is not legal advice. Shopify advises putting your Christmas cutoff date on your site and in your emails, and handling delays by email or SMS. In a 2025 European survey, 35.1% of Italian shoppers say they would not order again from a store without reliable tracking.

Cash on delivery at peak

According to the NetRetail 2026 survey by Netcomm, cash paid on delivery accounts for 1.6% of Italians' online purchases, but its share is higher in stores that offer COD. In an analysis published in 2023 by an Italian shipping platform, based on 2022 data from its client stores that offered it, almost one order in five was paid on delivery, with wide differences between sectors and regions.

For refused parcels and parcels held at the carrier's depot in Italy, we found no measured public figure (search carried out in October 2026). The number that counts is your own rate, meaning COD orders refused or returned to sender divided by those shipped, by order value band, area, and category. Among the most common reasons for a failed delivery, a 2025 European report lists an incomplete or inaccurate address and a customer who is unable or unwilling to pay cash on delivery. So decide in good time the order value above which you confirm orders before shipping them, how you will alert the customer after the first failed delivery attempt, and how you check the address at checkout. Here is how we handle cash on delivery.

Returns after Black Friday and Christmas

In Italy, the average online return rate was 5.9% in the first half of 2024, and 11% in clothing (Netcomm data reported by ItaliaOggi, an Italian business daily). For the warehouse, what matters is when returns arrive. According to a European shipping platform, January is the busiest month for returns, based on data from France and the Netherlands, and a returned item takes 23 days on average to become sellable again, most of them before the customer even starts the return. On Amazon.it, under the current rule, purchases made from November 1 to December 25 can be returned until January 31 (January 15 for many categories, including electronics, home, and kitchen), even when the seller ships the order. At the time of writing (October 2026), the 2026 announcement has not been published yet.

So you need space and staff for January returns, and rules decided in advance on what goes back into stock and how quickly you refund. Agree with whoever runs your warehouse how, and how quickly, returns will be processed after the holidays. Here is how we handle returns.

Mistakes to avoid and the limits of these figures

The mistakes that cost the most during the peak are almost always decisions made too late.

  • Using a multiplier you read somewhere instead of your own order history.
  • Sending stock at the last minute without announcing it, or with kits still to be assembled.
  • Taking carriers' Christmas 2025 dates as the 2026 dates.
  • Launching newsletters and campaigns without telling the warehouse.
  • Promising, on the busiest days, the delivery times you offer the rest of the year.

The figures have three limits. Many are estimates made before the event, surveys, or suppliers' numbers about their own customers, often from countries other than Italy. The warehouse guidance is good practice, and every warehouse has its own dates. And on cash on delivery refusals, we found no measured Italian figure.

Black Friday logistics checklist

As early as possible

  • Order forecast by day or by week sent to the warehouse, with three scenarios.
  • Calendar of offers, newsletters, influencer posts, and launches shared.
  • Stock for the offers ordered, with safety stock on best sellers.
  • November and December deliveries announced with products, quantities, and dates.
  • Kits, bundles, free gifts, and packaging decided and agreed.
  • Cash on delivery rules decided, that is, the order value that triggers confirmation, alerts, and address checks.

Before Black Friday

  • Cutoff dates and delivery times updated on product pages, at checkout, and in emails.
  • Out-of-stock items hidden, and strikes and carrier dates checked again.

After the peak

  • Space, rules, and refund times ready for January returns.
  • Actual orders against the forecast, day by day, with stockouts, parcels held at the depot by carrier and area, and returns by product. This is your basis for next year.

How Tissquad can help

Tissquad runs ecommerce logistics from its warehouse in Campania, in the Naples area. It receives and logs your stock in the warehouse, picks, packs, and ships orders through its fulfillment service with several carriers, handles cash on delivery (COD), and processes returns. For the peak, we ask for the forecasts you have (even a rough estimate), the dates of your offers and campaigns, and announced deliveries. That is the information we need to plan the peak. If you are deciding who should handle your logistics, our checklist for choosing a logistics provider helps you ask the right questions, and if you sell in Italy from abroad, see our page on fulfillment in Italy for foreign brands. Frequently asked questions about peak season logistics

When should stock arrive at the warehouse for Black Friday?

There is no single date. You agree on it with whoever runs your warehouse. Logistics providers advise having it arrive early, before the offers start, because stock has to be received, checked, and logged before it can be sold. Ask your warehouse how late it can arrive, and announce every delivery with products, quantities, and date. Black Friday 2026 falls on Friday, November 27.

How does a warehouse handle the logistics peak?

By getting information early. Whoever runs the warehouse plans staff, space, and packaging based on a weekly order forecast (even a rough one), the calendar of offers, newsletters, and launches, announced stock deliveries, and kits and free gifts decided before the offers. On the busiest days, what counts is keeping your site's availability in sync and hiding out-of-stock products. How much your store will grow is something you estimate from your own history.

What does peak season mean in logistics, and how long does it last?

In logistics, peak season is the stretch when volumes run well above normal, and it lasts more than a day. In 2025, online sales in Italy grew by 3% on Black Friday and by 14% across November, compared with 2024 (NielsenIQ), and December was the month with the most parcels for carriers (AGCOM). Then come gift returns, which Amazon.it accepts until January 15 or 31, depending on the category. For staff, space, and packaging, plan from November to January.

Should you limit cash on delivery during Black Friday?

It depends on your numbers, because we found no measured public figure on COD refusals in Italy. Look at how many cash on delivery orders come back to you, by order value band, area, and category. Then decide in good time the order value above which you confirm orders before shipping them, and how you will alert the customer after the first failed delivery attempt.

When do Black Friday and Christmas returns arrive?

It depends on when people buy and on your return policy. According to a European shipping platform, January is the busiest month for returns, based on data from France and the Netherlands. On Amazon.it, under the current rule, purchases made from November 1 to December 25 can be returned until January 31, or January 15 for many categories, even when the seller ships the order.
